The Owner Health Protocol
You can't scale a business on a broken body. The 6-lever protocol that keeps operators sharp when the business demands 60-hour weeks.
Everything in the Protocol
- The 6 Levers framework (Sleep, Sunlight, Movement, Food, Recovery, Focus Blocks)
- Morning routine template (first 60 minutes)
- Evening routine template (last 60 minutes)
- Weekly review sheet (Sunday, 10 minutes)
- Daily tracking sheet (6 checkboxes, that's it)
- Food defaults list (pre-decided meals so you stop guessing)
- Focus-block calendar template
- Recovery week protocol (one week per quarter)
The Problem
The line most owners tell themselves is a lie. "I'll fix my health once the business is stable." The business is never stable. That is why you started it. And by the time you decide it is stable enough, the body has been running on fumes for a decade.
Meanwhile you are burning the engine that runs the business. A tired owner makes bad decisions. A sick owner cannot lead. A burnt owner quits, sells at the wrong number, or blames the market when the real problem is that the operator is running on 5 hours of sleep, gas station food, and 9 cups of coffee.
You do not have a business problem. You have an operator problem. And you cannot outwork it. There is no version of this where you grind harder and the body just quietly holds up. It always sends the bill. The only question is whether it sends it as a bad quarter, a lost hire, a blown deal, or a hospital visit.
Your body is not separate from your P&L. It is the machine that produces the P&L. Break the machine and the numbers follow.
Every operator you look up to has some version of these 6 levers running quietly in the background. They do not talk about it much because it is not the story. The story is the wins. The reason for the wins is that the operator was awake, fed, moving, and thinking clearly when it mattered.
The 6 Levers
Six levers. Pull all of them. Not four. Not five. Six. The whole point is that they compound.
1. Sleep
The non-negotiable. 7 to 9 hours. Same bedtime, same wake time, 7 days a week. Weekends included. Your body does not know it is Saturday.
Room dark enough that you cannot see your hand. Room cold enough that you want the blanket (65 to 68 degrees). Phone out of the bedroom. Not on the nightstand. Out of the room. Buy a $12 alarm clock and stop lying to yourself that you "need" the phone in there.
Sleep is not what you do when the work is done. It is the work. Every other lever on this list breaks if you skip it. Every decision you made yesterday was made by a version of you that either slept or did not. Pick which version runs the company tomorrow.
If you take one thing from this protocol, take sleep. Fix nothing else and you will still see the needle move.
2. Sunlight
Within 30 minutes of waking, get outside. 10 to 20 minutes. No sunglasses. No window in between. Actual sky.
This one lever calibrates your sleep, your energy, and your mood for the rest of the day. It costs nothing. It takes the same amount of time as scrolling your phone in bed. Do it instead. Coffee on the porch counts. Walking the dog counts. Sitting in a chair in the driveway counts.
Cloudy day still counts. The light on an overcast morning is stronger than any lamp you own by a factor of 10. The rule is get outside, not "get sunny."
3. Movement
Three sessions a week minimum. Two of them get your heart rate up and hold it there for 30 to 45 minutes (Zone 2, meaning you can hold a conversation but you would rather not). One of them is resistance training. Push, pull, squat, hinge, carry.
It does not have to be pretty. It does not have to be a gym. Rucking counts. Bodyweight in your office counts. Walking the neighborhood with a weighted pack counts. Kettlebell in the garage for 20 minutes counts.
The goal is not to look like a fitness model. The goal is to still be able to run your business at 65 without needing four medications to get out of bed. Owners who cannot move cannot lead. It shows up in your posture, your voice, your patience, and the quality of every hard conversation you have to have this year.
4. Food
Kill the decision. Pre-pick 3 breakfasts, 3 lunches, 3 dinners you will actually eat. Rotate. That is the whole system. The template inside this kit gives you starter defaults so you do not have to invent them.
Protein first, every meal. Palm-sized portion minimum. This keeps you full, keeps you sharp, and stops the 3 PM crash that has you eating a candy bar you did not plan to eat. It also stops the "I forgot to eat and now it's 4 PM and I'm making bad calls" pattern that half of owners run on daily.
Cut the ultra-processed stuff. If it comes in a wrapper with 20 ingredients you cannot pronounce, it is not fuel, it is friction. You are not on a diet. You are on a default. The whole point of a default is that you stop deciding.
5. Recovery
One full day off every week. No email, no dashboards, no "just checking one thing." The business will survive 24 hours without you. If it will not, that is a different problem this protocol will not solve, but the Owner Routines Playbook probably will.
One full week off every quarter. Booked in advance, on the calendar, non-negotiable. Treat it like payroll. Payroll runs whether you feel like it or not. Recovery week is the same. Put it on the calendar for the whole next 12 months right now, before you close this page.
Recovery is not laziness. It is the part of the cycle where the adaptation actually happens. Skip it and you plateau, then you regress, then you burn out and blame the market. The recovery-week protocol inside this kit walks you through what to actually do (and not do) during a full week off, because most operators have forgotten how.
6. Focus Blocks
Two to four hours a day of undisturbed work. Phone in another room. Slack closed. Email closed. Door shut or headphones on. Same time every day so your calendar and your team stop fighting it.
This is where the actual growth of the business gets built. Every offer, every system, every hire, every dollar you are not currently making. It all lives on the other side of a focus block. Reactive work maintains the business. Focus blocks grow it.
Most owners have never had one. They confuse "being busy for 10 hours" with "getting real work done." Those are opposites. One focus block beats a whole day of reactive work. Two focus blocks beats a whole week of it. The calendar template inside this kit shows you where to put them and how to protect them.
What NOT To Do
Do not chase supplements
You do not have a supplement problem. You have a sleep, food, and sunlight problem. Fix those first for 90 days. Then decide if you actually need anything else. Most owners never get to "then." The $400 a month you were about to spend on stacks and greens powders is better spent on blackout curtains, a decent pair of walking shoes, and groceries you will actually cook.
This kit does not recommend supplements. Not because they never work, but because they are the last 5 percent, and you have not earned the first 95 yet.
Do not fall down the biohacking rabbit hole
Cold plunges, red light panels, continuous glucose monitors, blood work every 90 days. Fun toys. Zero of them matter until the 6 levers are running. If you are optimizing your peptide stack while sleeping 5 hours, you are lying to yourself about what you are actually doing.
Biohacking is a hobby dressed up as a strategy. The strategy is the 6 levers. When those are locked in for 6 months straight, if you still want to buy a sauna, buy the sauna. Not before.
Do not go all-or-nothing
Owners love the 75-day challenge because it feels like control. Then day 12 blows up and they quit for 6 months. Do not do that. Aim for 5 out of 6 levers, 5 days out of 7. That is the win. Perfection is the enemy of the streak.
Missed a day? Check the next box. Missed a week? Check the next box. The system is designed to survive real life (a sick kid, a bad quarter, a launch, a funeral). It is not designed to be pretty. It is designed to still be running in 5 years.
Do not tell your team about it
This is an operator move, not a company initiative. Do not announce it in a Monday meeting. Do not build a Slack channel around it. Just run it quietly for 90 days and watch your team notice on their own. The best version of this is when someone on your team says "you seem different lately" and you just nod and say "yeah."
Why 6 And Not 30
Every health book on the shelf has 30 rules. Every fitness app has 50 metrics. Every podcast tells you to add one more thing to the morning stack. That is why owners bounce off all of it.
Six is what fits on a single tracking sheet. Six is what you can hold in your head on a bad day. Six is what still runs when the launch week hits, the kid gets sick, and the flight gets delayed. Six is the floor, not the ceiling.
If you want more later, add more later. Start with six.
How To Actually Run This
Day 1, pick the two levers you are worst at. Not all six. Two. Sleep is almost always one of them.
Run those two for 14 days. Check the box on the tracking sheet every day. If you miss a day, you do not "start over," you just check the next box. The streak is 30 days out of 30, not "perfect or bust."
On day 15, add a third lever. Day 30, add a fourth. By day 60 all six are running. By day 90 they are not "the protocol" anymore, they are just how you live. That is the whole point. This is not a program you finish. It is an operating system you install once.
The owners who fail this are the ones who try to install all 6 levers on Monday. The owners who succeed install one at a time and never stop.
Who This Is For
Owners running 50-plus hours a week who catch themselves saying some version of "I'll fix my health once the business is stable." Solo operators and small-team CEOs who need their body and brain online tomorrow, not next quarter. Anyone who has tried the fitness-app version of this and bounced because it was built for people whose only job is being fit.
Owners who have already burned out once and swore they would not do it again but can feel it coming back. Owners in year 3 to 10 of a business, where the survival phase is over and the "how do I not destroy myself doing this" phase begins.
Not for you if you want a physique program, a diet plan with macros, or medical guidance. This is an operator protocol. It is designed to keep the person running the business sharp enough to run the business. Nothing more, nothing less.
