Professional Services Master Playbook
In 30 days you will know your real hourly earnings, your realization, your unbilled work and receivables in months and what each won proposal really cost you, and you will have sent at least 3 fixed-fee, three-option proposals built from 4 value questions, with your own numbers logged against day one.
What’s Inside
- Escaping the Hour: 7 systems in order, each with a Spine check (the unit, the leak you can pull from software you already own, and the script)
- The Practice Money Model: paid diagnostic, fixed-fee project, retainer, renewal
- practice-numbers.xlsx: a 14-sheet spreadsheet with live formulas (Excel, Numbers, or import into Google Sheets)
- The realization waterfall: why real hourly earnings = rate x utilization x realization
- Contribution per partner hour, LTGP and what a won proposal really costs, with your allowable hours per proposal
- The value-pricing worksheet: value, cheapest real alternative, floor, and 3 options shown biggest first
- Guarantee refund math, the anti-guarantee, and downsells that change the package, never the price
- The retainer pricer: floor, gap against the one-off, start-up fee, retainer LTGP
- 24 paper templates and scripts: call sheet, 7-part proposal, change order, retainer outline, fee-rise notice, firing letter, referral asks, partner first meeting
- Licensed-track notes quoting the ABA Model Rules on fees, trust money, withdrawal, referrals and fee sharing
- 13-week tracker, scorecard, decision log, and 30 and 90-day look-backs
The Problem
Divide what you collected last month by every hour you actually worked, billable or not. Most professionals have never done it. The answer is your real hourly earnings, and it usually sits well under your rate.
It is not one leak. It is 5: hours that were never client work, work never billed, bills cut before sending, bills never collected, and money still out. Raising your rate fixes none of them. This book shows you which one is biggest in your practice, then rebuilds how you sell so the hour stops capping you.
Real hourly earnings = your rate x utilization x realization. Find the lowest of the 3 before you touch the rate.
Escaping the Hour
Seven systems, in this order:
- 1, Know the real number: utilization, realization, the write-down and write-off waterfall, WIP plus AR in months, contribution per partner hour, proposal CAC.
- 2, Productize: your last 20 engagements sorted into 3 named offers, and a 7-part proposal.
- 3, Price the outcome: 4 value questions, the value-pricing worksheet, 3 options, guarantees with refund math, downsells.
- 4, Scope: exclusions, rounds, the change sentence, and an estimate log against your own day-one median.
- 5, Cash and retainers: deposits, milestone terms, the retainer pricer, the waived start-up fee, rollovers, fee rises judged on contribution.
- 6, Repeat and referral: what's next for every client, referral asks, professional partner agreements, reviews under conduct rules.
- 7, Owner rhythm: the weekly 30 minutes, pipeline, concentration against your own line, the scorecard.

A Sample: Why Your Hour Earns What It Earns
A hypothetical consultant bills $275 an hour, collects $24,000 in a month and works 186 hours. Real hourly earnings: $129. Of those 186 hours, 120 were client work: utilization 64.5%. That client work was worth $33,000 at standard rate, and she collected $24,000 of it: realization 72.7%. $275 x 64.5% x 72.7% = $129. Her rate was never the problem. Every number is a round hypothetical. The book shows you how to run it on yours.
Questions
Does it tell me what to charge? No. It gives you a range: your floor from your costs, and a ceiling from the client's cheapest real alternative. Where you stand is your decision, logged and judged after 20 proposals. There is no rate band, no share-of-value percentage and no realization benchmark in it.
I'm an attorney or a CPA. Can I use it? Yes, on the licensed track. Every system flags where your conduct rules bite, and Part 15 quotes the ABA Model Rule text with a date. Your state's version may differ, so the book tells you what to check. It is general information, not legal or professional advice.
I'm a consultant, coach or agency. Is it for me? Yes, on the unlicensed track. You get the same math, more freedom on guarantees, retainers and referral rewards, and a reminder that your engagement letter does all the protecting.
Do I need Excel? No. The spreadsheet opens in Excel and Apple Numbers and imports into Google Sheets. Every formula is also on paper in the templates.
Who This Is For
The owner of a solo practice or small firm (1 to 10 people) that sells expertise by the hour and has hit the ceiling those hours set. Licensed track: attorneys and CPAs. Unlicensed track: consultants, coaches, agencies, and bookkeepers who are not CPAs.
