The Problem

Most agents run their business on GCI. It's the number people say out loud at events, and it tells you almost nothing. Two agents with the same GCI can keep very different money.

Under it sit the numbers that decide your year: what your brokerage takes on deal 1 against deal 12, what an hour on the buyer side earns against an hour on the listing side once the buyers who never bought are counted, what each lead source costs per closing, and how many of your past clients moved last year without calling you.

And since August 2024, a buyer's agent has to explain their own pay, out loud, before the first tour. Many agents never had to.

This book hands you the method, not a benchmark. Every number you use is one you count yourself.

The Database Engine

Seven systems, in order. Each one is counted in a unit only an agent counts, from software you already own, with a script you can say the same way every time.

Under all seven sits the Compliance Floor: fair housing in every ad, RESPA on referral rewards, Do Not Call before you dial or text, your state's license-law ad rules, and a written wire fraud warning. Each one says what a public primary source said on the date it was read, and what to ask your broker and attorney. It is not legal advice.

What's Inside

From Part 1

Before you count anything, write down 3 guesses: what you really kept per deal, what you made per hour, and which side pays you better per hour.

Then count. Subtract the brokerage's share, transaction fees, direct deal costs, everything else the business costs, and tax. Divide by deals. Then count the hours, including the buyer who toured for 3 months and bought a new build with the builder's agent.

A hypothetical agent with 16 deals at $9,000 of GCI each keeps $4,000 per deal and $40 an hour, against guesses of $6,500 and $75. His buyer side earns more per deal and far less per hour. The gap between the guess and the count is the most useful number in the book.

Who This Is For

A solo agent or a small team lead (2 to 6 agents) doing roughly $3M to $15M in sales volume, paid on a split, a cap or a flat fee, whose income swings, who isn't sure which lead source pays, and who found the buyer compensation conversation harder after August 2024.

Questions

Is this legal advice?

No. Where the book touches fair housing, RESPA, Do Not Call, license law or the NAR practice changes, it says what a public primary source said on the date it was read, and gives you the questions to ask your broker and your real estate attorney.

Will it tell me what my numbers should be?

No. There are no targets and no industry averages in it. You count your own baseline, then recount at 30 and 90 days.

Are the examples real agents?

No. They are labelled composites with round numbers, built to show decisions. The book never claims how any of them turned out, and one of them goes wrong.

Does it work on a team or a 100% brokerage?

Yes. The split and cap curve, the team split check and the brokerage model comparison handle capped splits, flat fees and team splits.
