CHAPTER 1Why Owners Get Stuck Working IN the Business Instead of ON It

Most owners cannot answer basic questions about their own business:

They cannot answer because they have never SEEN the whole business at once. They see today's fires. They see this week's revenue. They see the customer they are serving right now. But they have never zoomed out enough to see the shape of the whole thing.

The Business Model Canvas is the tool that solves this. It is not a plan. It is a diagnostic. Once you can see your business on one page, decisions get obvious.

The dollar cost of not knowing your business model

Businesses without a clear model tend to:

Typical impact: 20 to 40 percent below potential profit for businesses with murky models. For a business doing $500K revenue at 15 percent net margin ($75K profit), that is $30K to $45K left on the table every year.

Doing the Canvas takes 90 minutes. Redoing it quarterly takes 30. The clarity is worth 10 to 20x the time investment.

It doesn't have to be that way. A 30-page business plan is unreadable. Nobody uses it. It gets saved to a folder and forgotten. The Canvas is one page, meant to be looked at, updated, discussed, redrawn. It becomes a living tool, not a dead document.


CHAPTER 2The 15-Minute Quick Win

You do not need to finish this playbook before it starts paying off. You need 15 minutes and one block.

Fill in Block 1 (Customer Segments) right now. Just that block. List every distinct customer type you actually serve today.

Attributed to Alexander Osterwalder and Yves Pigneur, Business Model Generation (Wiley, 2010). The Canvas is theirs. This playbook is BFM's operator adaptation for small businesses.

THE 9-BLOCK CANVAS

BLOCK 1 · Customer Segments. Who exactly are you serving? Not "everyone." Specific types.

BLOCK 2 · Value Proposition. What specific value do you deliver to each customer segment?

BLOCK 3 · Channels. How do customers find you and how do you deliver to them?

BLOCK 4 · Customer Relationships. What kind of relationship does each segment expect (transactional, personal, subscription)?

BLOCK 5 · Revenue Streams. How do you make money from each segment? What do they pay for and how?

BLOCK 6 · Key Resources. What do you MUST have to deliver value (physical, human, intellectual, financial)?

BLOCK 7 · Key Activities. What do you MUST do to deliver value?

BLOCK 8 · Key Partners. Who helps you deliver (suppliers, referral partners, sub-contractors)?

BLOCK 9 · Cost Structure. What does it cost to deliver? Where is most of the money going?

The magic is not in any single block. It is in seeing all 9 at once. Patterns emerge. Gaps become obvious. Decisions clarify.


CHAPTER 4The 90-Minute Install (Sample Chapter)

Step 1: Print the Canvas (5 minutes)

Print the 9-block Canvas template at 11x17 if possible (or two 8.5x11 sheets taped together). Use sticky notes so you can move things around. Or use a digital tool: Miro, Mural, or FigJam all have free Business Model Canvas templates.

Step 2: Fill in the Canvas (60 to 75 minutes)

Work in this order (NOT left-to-right. The order matters):

  1. BLOCK 1 (Customers) first. Different segments have different Values, Channels, Revenue. All downstream depends on this.
  2. BLOCK 2 (Value Proposition). For each segment, what specific value do you deliver? Not "great service." What outcome, what problem solved.
  3. BLOCK 5 (Revenue Streams). For each segment, how do you make money from them? One-time, recurring, project fees, hourly, product sales.
  4. BLOCK 3 (Channels). How does each segment find you and how do you deliver to them?
  5. BLOCK 4 (Relationships). What type of relationship does each segment expect?
  6. BLOCK 6 and 7 (Resources + Activities). What must you have and do to deliver?
  7. BLOCK 8 (Partners). Who helps you deliver?
  8. BLOCK 9 (Costs). What does it cost to deliver? Which costs are fixed, which variable?

Step 3: Look for Patterns (15 minutes)

Now stand back and look at the whole Canvas. Ask:

  1. Are any customer segments unclear or unprofitable?
  2. Are any revenue streams heavily reliant on one channel or partner?
  3. Are your key activities matched to your key value propositions?
  4. Are your costs disproportionately in one area?
  5. What is the ONE thing you would change if you could?

These questions reveal your business's actual strategy, versus the strategy you thought you had.


CHAPTER 5The Pivot Decision Framework (Sample Chapter)

Sometimes the Canvas reveals a structural problem, not an execution problem. When that happens, you have to decide: fix, pivot, or persevere. Adapted from Eric Ries, The Lean Startup (Crown Business, 2011).

Green light for KEEP

Amber for FIX

Red for PIVOT

The Canvas will not tell you whether to pivot. It will tell you whether you can defend not pivoting. If you cannot, the decision is already made.

PROMPT 1 · SEGMENT CLARIFIER
I run [BUSINESS TYPE]. Here is a rough list of everyone I have served in the last 12 months: [PASTE CUSTOMER LIST OR DESCRIPTIONS] Group them into 3 to 5 distinct Customer Segments in the Osterwalder + Pigneur (2010) Business Model Canvas sense. Estimated gross margin (make a reasonable guess if I do not give it) 3. Growth trajectory (up / flat / down) 4. Recommendation: DOUBLE / MAINTAIN / SUNSET Highlight any stream that is 20 percent+ of revenue but under-margin, and any stream that is under 5 percent of revenue eating a disproportionate share of my time.
PROMPT 4 · PARTNERSHIP OPPORTUNITY SCAN
Given this Canvas snapshot: Segments: [PASTE] Channels: [PASTE] Key Activities: [PASTE] Suggest 5 specific Key Partner categories I should be building relationships with (referral partners, complementary vendors, sub-contractors, distribution partners). For each, name: - The type of partner - What they gain from partnering with me - What I gain from partnering with them - The first 3 potential partners to reach out to (specific companies if you can, categories if not)
PROMPT 5 · PIVOT / PERSEVERE CHECK
Here is my full Canvas: [PASTE 9 BLOCKS] Score each block RED / AMBER / GREEN using the pivot framework: - GREEN = strong, defend it - AMBER = fix needed, but keep the model - RED = structural issue, consider pivoting Then give me a one-paragraph verdict: KEEP, FIX, or PIVOT, with reasoning. Do not hedge. If you cannot tell, say what data would resolve it.

CHAPTER 7The 5 KPIs You Track (After the Canvas)

Revenue Concentration
Green top 2 segments = 60-80% · Red one segment 90%+
Concentrated is efficient. Over-concentrated is fragile. One customer over 30% is a red flag.
KPI 2
Profit per Segment
Green 30%+ contribution · Amber 15-30% · Red under 15%
Every segment gets a real margin number. Segments under 15% get a fix or sunset plan.
KPI 3
Channel Dependence
Green top channel under 60% · Red single channel 80%+
One channel over 80% means one algorithm change ends the business. Build channel 2 now.
KPI 4
Fixed vs Variable Cost Ratio
Green fixed under 50% · Amber 50-70% · Red 70%+
Fixed-heavy businesses break in downturns. Push toward variable where you can.
KPI 5
Canvas Revisit Cadence
Quarterly review is the minimum. Owners who redraw the Canvas every 90 days catch structural drift before it becomes structural failure. Annual is too late.

CHAPTER 8Common Mistakes (3 of 6)

Mistake 1: Being too vague. "Small businesses" is not a segment. "Local restaurants doing $500K to $2M in Wilmington" is. Every block gets specific or it is worthless.

Mistake 2: Confusing what you WANT with what IS. Fill in what your business actually looks like today, not what you wish it looked like. The Canvas is a diagnostic, not aspirational.

Mistake 3: Working left-to-right. The order matters (Customers to Value to Revenue, then the rest). Left-to-right produces sloppy analysis where downstream blocks contradict upstream ones.

Mistakes 4 through 6 inside the book: doing it once and never revisiting, not sharing it with anyone, and confusing cost STRUCTURE with a line-item budget.

Fill in Block 1 (Customer Segments). Just that block. List every distinct customer type you actually serve today, using the worksheet in Chapter 2. Twenty minutes.
