CHAPTER 1Why Most New Businesses Never Get To Customer 10

Most new owners open the doors and go straight to paid ads. They spend $2,000 to $5,000 in the first 90 days, get 3 to 5 customers, and conclude "marketing doesn't work."

That's not marketing failing. That's the wrong channel at the wrong time.

Here's the honest math. Local service CAC on Google Ads runs $50 to $200. Meta runs $75 to $300. A brand-new business with no reviews, no landing page proof, and no case studies pays the top of that range. That's $300 per customer while you have zero social proof to close them once they click.

Meanwhile the fastest-converting, cheapest channel is sitting in your phone for free. Alex Hormozi named it in $100M Leads (2023): warm outreach closes at 15 to 25 percent of responders. The people who know you already trust you. Trust is the thing paid ads are trying to buy for $500 a customer.

You do not have customers because your product is worse. You have not asked 100 people the right way, yet.

What most owners try

Most owners try to fix "no customers" by spending more money.

That's not a strategy. That's a donation.

Every Monday you fund another ad set. By Wednesday the clicks look expensive. By Friday you turn it off and blame the platform. Next week you try a different one.

The fix is not a bigger budget. The fix is running the four channels in the correct order so each one builds on the customers the last one produced. Warm produces the case studies content needs. Content produces the social proof cold needs. Cold produces the response data paid needs to target properly.

Sequence is the whole game. That's what this playbook installs.

CHAPTER 2The 15-Minute Quick Win

You do not need to finish this book before you get a customer. You need 15 minutes and your phone.

This is the one drill Alex Hormozi calls the fastest path to revenue in $100M Leads (2023): warm outreach to people who already know you.

Minute 1 to 5: open your text app. Scroll to the top of your recent messages. Screenshot the first 30 names you see.

Minute 6 to 10: add 10 more from your email sent folder (not received). These are people you have actually messaged in the last six months.

Minute 11 to 14: pick the 5 warmest. Warmest means talked to in the last 30 days, personal relationship, any conceivable use for what you sell.

Minute 15: send this exact message to all 5.

THE 15-MINUTE WARM OUTREACH SCRIPT
Hey [FIRST NAME], quick one. Just launched [BUSINESS NAME]. I help [SPECIFIC PERSON] with [SPECIFIC OUTCOME]. Not asking you to buy, but two things: 1. Any chance this is useful to you? First 5 people who say yes get [SPECIFIC BONUS] because I need proof it works. 2. If you know one person who might need this, mind sending me their name? Either way, appreciate you.

Why this works: it names the specific person and outcome (proves you thought about them), gives a real reason for the bonus (proof of concept), and offers two ways to say yes so it's harder to say no to both.

Do this drill every morning for 20 days. That is 100 warm asks. At Hormozi's cited 3 to 5 percent conversion rate for warm outreach (2023), that's 3 to 5 paying customers before month one ends, at zero dollars of ad spend.

That's the quick win. The book has the other 95.

CHAPTER 3The Hormozi Core Four (in the right order)

Attributed to Alex Hormozi, $100M Leads (Acquisition.com Publishing, 2023).

Hormozi's framework: every business has exactly four ways to get customers. There is no fifth. Everything else is a variation on one of these. For your first 100 you run them in this order, and you do not add the next one until the current one has produced customers.

CH 1WARMcustomers 1-30
CH 2CONTENTcustomers 31-60
CH 3COLDcustomers 61-80
CH 4PAIDcustomers 81-100
THE CORE FOUR, ORDERED FOR LAUNCH

Channel 1: Warm Outreach. Cash cost $0. Time cost 60 to 100 hours to work a list of 100. Realistic close on responders 15 to 25 percent (Hormozi, 2023). Customers per 100 warm asks: 5 to 15. Highest ROI activity a founder will ever do.

Channel 2: Content. Cash cost $5 to $25 per customer at scale. Timeline to first inbound: 60 to 120 days of consistent publishing. Content compounds in a step function. Nothing works until suddenly one piece works, then two, then it feeds itself. Do not stop before piece 60.

Channel 3: Cold Outreach. Cash cost $10 to $50 per customer with tools. Response rate 5 to 12 percent on quality lists. Cold works but takes 5x the volume of warm for the same output. Start it in month 2, not month 1.

Channel 4: Paid Ads. Cash cost $50 to $500 per customer for local service. Rule from $100M Leads (2023): "Every business I invest in that struggles to scale has one thing in common. Their LTGP to CAC ratio was less than 3 to 1." Under 3 to 1, paid loses money faster than you can raise it.

The 60 to 20 to 5 cold funnel

Cross-referenced from Hormozi $100M Leads (2023), Apollo.io and Smartlead public data (2023), and Cognism B2B Outbound Benchmarks (2023). This is the honest math on cold. 60 quality targets equals 1 to 2 customers. Do not send 6,000 spam messages. Send 60 great ones.

CHAPTER 4The 90-Day Sprint (teaser)

Twelve weeks. Three concrete actions per week. One tracking metric per week. You do not need to do all four channels every week. You add them in sequence.

The full sprint inside the book gives you the exact 3 actions per week, the tracker structure, the paid readiness gates (all 6 must be true before you spend a dollar), and the Money Models math from Hormozi ($100M Money Models, 2025) for designing an attraction offer that pays for itself in 30 days.

It doesn't have to be that way. The founders who spend six months and $8,000 on ads before customer 1 all skipped the same step. The sprint fixes it.

CHAPTER 5AI Companion Prompt Pack (5 of 10)

Ten prompts total in the book. Paste into ChatGPT, Claude, or any capable AI. Fill in the brackets with your specifics. Here are 5 of the 10.

PROMPT 1 · MINE PHONE CONTACTS FOR THE WARM LIST
I'm about to build a warm outreach list of 100 people for my new business. My business: [ONE-SENTENCE DESCRIPTION] My ideal customer: [SPECIFIC PERSON] I'm going to paste a list of 200 names from my phone. Rank each one A/B/C where: - A = warm relationship + plausible use case for my offer - B = warm relationship + no use case but strong network - C = weak tie or speculative fit For each A, write one sentence about why they might be a good fit or good referral source. Here are the names + any notes I have about them: [PASTE YOUR CONTACT LIST WITH ANY CONTEXT]
PROMPT 2 · GENERATE 20 COLD OUTREACH VARIANTS
Write 20 different first-message variants for cold outreach to [SPECIFIC CUSTOMER PROFILE]. My offer: [SPECIFIC OFFER + OUTCOME] Their pain: [SPECIFIC PAIN] My proof: [SPECIFIC RESULT OR CASE STUDY] Rules: - Under 80 words each - No em dashes, no exclamation marks - Personalization line at the start - Specific numbers in the middle - One clear next step at the end - Vary the opening angle across all 20 Format: numbered 1 to 20.
PROMPT 3 · DRAFT A GODFATHER OFFER
Use Sabri Suby's 7-part Godfather Offer framework (Sell Like Crazy, 2019) to draft an attraction offer. My business: [DESCRIPTION] My normal price: [$] My ideal first-purchase price: [$] Their #1 problem: [WHAT] My unique proof: [WHY YOU] Fill in: rationale, build value, pricing, payment options, premiums, power guarantee, scarcity. Do not inflate values. Do not promise anything I can't deliver. If you're uncertain about a value, say so.
PROMPT 4 · DIAGNOSE MY COLD OUTREACH FUNNEL
My cold outreach numbers over the last 4 weeks: - Messages sent: [#] - Responses received: [#] (response rate: [%]) - Meetings booked: [#] (meeting rate on responses: [%]) - Customers closed: [#] (close rate on meetings: [%]) Industry benchmarks: - Response rate: 5 to 15% - Meeting rate on responses: 20 to 30% - Close rate on meetings: 10 to 25% Diagnose: 1. Which stage of my funnel is leaking most? 2. Top 3 root causes for that leak. 3. Highest-ROI experiment to run this week. Be direct. No hedging.
PROMPT 5 · SCORE MY FIRST-100 TRACKER WEEK
Score my Week [#] tracker performance against the 90-Day Sprint benchmarks. Numbers: - Warm messages sent this week: [#] - Warm response rate: [%] - New customers this week: [#] - Cumulative customers: [#] - Cumulative revenue: [$] - Days to Customer 1: [#] Give me: 1. Green / Amber / Red for each metric 2. The single most important thing to fix this week 3. What Week [# + 1] should look like if I do that Do not hedge. If I'm off-track, say so.

Prompts 6 through 10 are inside the book: warm script rebuild, referral request generator, Big 5 content outline, 12-week editorial calendar, and Money Models math for a paid attraction offer.

CHAPTER 6The 5 KPIs You Track (nothing else, until customer 100)

KPI 1
Warm-List-to-Close Rate
Green 5-10% · Amber 2-4% · Red under 2%
Fastest signal your offer works.
KPI 2
Cost Per First-100 Customer
Green under $75 local service · Red over $150
Hormozi (2023): above 3x industry, fix advertising. Below, fix model.
KPI 3
Referral Rate Per Customer
Green 25%+ · Amber 10-25% · Red under 10%
Referrals close at 3-5x cold at zero cost.
KPI 4
Days to Customer 1
Green under 14 days · Amber 15-30 · Red over 30
Over 30 means the offer or target is wrong. Rebuild first.
KPI 5
LTV of First-30 Customers (at 3, 6, 12 months)
Paid ads viable only when LTV is at least 3x CAC (Hormozi, 2023). If Month 12 LTV is $600, maximum sustainable CAC is $200. Any channel above that loses money regardless of volume.

CHAPTER 7Common Mistakes (3 of 5)

Mistake 1: Skipping warm because it "doesn't scale." Warm is not supposed to scale. Warm proves the offer. Once the offer is proven with 30 warm customers, then you scale via content, cold, and paid. Founders who skip warm and jump to Facebook ads on day 1 spend 6 months and $8,000 before customer 1, if they get one at all. Fix: put 100 percent of month 1 into warm. No exceptions.

Mistake 2: Quitting content at post 30. Content does not work at 30 posts. It works at 60 to 100. The compounding is a step function. Nothing, nothing, nothing, then suddenly one piece works, then another, then the whole thing feeds itself. Almost every founder quits between post 20 and post 40 because "content doesn't work." Fix: commit to 60 pieces before you evaluate. If by post 60 you have zero traction, rewrite your Big 5 topic list, not your effort level.

Mistake 3: Running paid before offer-market fit. Ads amplify what exists. If your offer converts warm leads at 5 percent, it converts paid leads at 1 to 2 percent. That's $500 per customer on ads that lose money on every sale. Fix: do not turn on paid until warm converts at 15 percent+ and you have 30 delighted customers. If those two conditions are not true, no amount of paid budget saves the business.

Mistakes 4 and 5 are inside the book: one-tier follow-up (80 percent of sales happen between the 5th and 12th touch per RAIN Group, 2023) and not tracking source-of-first-customer.

The One Thing To Do Today
