CHAPTER 3The Hormozi Core Four (in the right order)

Hormozi's framework: every business has exactly four ways to get customers. There is no fifth. Everything else is a variation on one of these. For your first 100 you run them in this order, and you do not add the next one until the current one has produced customers.
Channel 1: Warm Outreach. Cash cost $0. Time cost 60 to 100 hours to work a list of 100. Realistic close on responders 15 to 25 percent (Hormozi, 2023). Customers per 100 warm asks: 5 to 15. Highest ROI activity a founder will ever do.
Channel 2: Content. Cash cost $5 to $25 per customer at scale. Timeline to first inbound: 60 to 120 days of consistent publishing. Content compounds in a step function. Nothing works until suddenly one piece works, then two, then it feeds itself. Do not stop before piece 60.
Channel 3: Cold Outreach. Cash cost $10 to $50 per customer with tools. Response rate 5 to 12 percent on quality lists. Cold works but takes 5x the volume of warm for the same output. Start it in month 2, not month 1.
Channel 4: Paid Ads. Cash cost $50 to $500 per customer for local service. Rule from $100M Leads (2023): "Every business I invest in that struggles to scale has one thing in common. Their LTGP to CAC ratio was less than 3 to 1." Under 3 to 1, paid loses money faster than you can raise it.

CHAPTER 7Common Mistakes (3 of 5)
Mistake 1: Skipping warm because it "doesn't scale." Warm is not supposed to scale. Warm proves the offer. Once the offer is proven with 30 warm customers, then you scale via content, cold, and paid. Founders who skip warm and jump to Facebook ads on day 1 spend 6 months and $8,000 before customer 1, if they get one at all. Fix: put 100 percent of month 1 into warm. No exceptions.
Mistake 2: Quitting content at post 30. Content does not work at 30 posts. It works at 60 to 100. The compounding is a step function. Nothing, nothing, nothing, then suddenly one piece works, then another, then the whole thing feeds itself. Almost every founder quits between post 20 and post 40 because "content doesn't work." Fix: commit to 60 pieces before you evaluate. If by post 60 you have zero traction, rewrite your Big 5 topic list, not your effort level.
Mistake 3: Running paid before offer-market fit. Ads amplify what exists. If your offer converts warm leads at 5 percent, it converts paid leads at 1 to 2 percent. That's $500 per customer on ads that lose money on every sale. Fix: do not turn on paid until warm converts at 15 percent+ and you have 30 delighted customers. If those two conditions are not true, no amount of paid budget saves the business.
