CHAPTER 1The Problem You Don't Know You Have

Most owners think missed calls are just part of running a business.

They cost you $47,000 a year.

Here's the math.

The average local service business gets 40 inbound calls a month. Between voicemail hell, being on another line, driving, and after-hours, they miss 30 to 40 percent of them. That's 12 to 16 missed calls a month. 144 to 192 a year.

Not every missed call is a new lead. But roughly half are. Say 72 to 96 new-lead calls per year, missed.

RESPOND: Every missed call gets an automatic text back within 30 seconds. Not "our office hours are." Not "please leave a message." A real message that sounds like you, from your number, that starts a conversation.

ROUTE: That inbound text hits your phone as a notification. Not an email. Not a portal. Your phone. So you can respond from wherever you are, whenever you next look at it.

RESCUE: When you (or your team) respond, you follow a specific script that turns that missed-call moment into a booked appointment. Not a callback. An appointment.

Three parts. Fifteen minutes to install. Runs forever.

That's the system.

CHAPTER 3The Install (This Weekend)

This is a Saturday afternoon project. Read Saturday. Install Sunday. Tracking on Monday.

If you already have a CRM (like GoHighLevel, HubSpot, Podium, or similar), you can do this natively inside it. If you don't have one, you can do it with a $10/month tool like OpenPhone, Textline, or CallHippo. If you're a real DIY-er, you can even do it with Google Voice + Zapier for free.

The steps are the same regardless of tool.

Step 1: Turn on missed-call detection

Every modern business phone tool has this. It's usually called "missed call auto-response," "call fallback," "missed call text-back," or similar.

Enable it.

Set the trigger: "If a call goes unanswered for X rings and rolls to voicemail, send this text."

Set X to 4 rings. That's about 20 seconds. Long enough to actually answer if you're free. Short enough that the lead is still holding the phone.

Step 2: Write the RESPOND message

This is the single most important sentence in the whole system. Get it right and you'll book appointments. Get it wrong and you'll sound like a robot.

The rule: it should sound like a text a friend would send. Not like an auto-reply.

Here's the template. Copy it. Adjust the bracketed parts. Do NOT change the structure.

RESPOND · UNIVERSAL TEMPLATE
Hi [FIRST NAME if you have it, otherwise skip], this is [YOUR NAME] with [BUSINESS NAME]. I saw your call and I'm on the other line. Text me back with what you need and I'll get you sorted in the next few minutes.

That's it. Four sentences. Conversational. Ends with a call to action (text me back with what you need).

Do NOT write:

  • "Thank you for calling [Business]. We are currently unavailable..." (sounds like every auto-reply ever)
  • "Our office hours are Monday-Friday 9-5..." (they know you're closed, don't lecture them)
  • "Please leave a voicemail and we'll get back to you within 24-48 hours." (they've already given up on you by then)

The reason the template works: it names you (not the business), it acknowledges their attempt, it asks a specific question, and it promises a specific timeframe. All in four short sentences.

Step 3: Turn on the ROUTE

You need the reply to that text to land on YOUR phone. Not a support inbox. Not a shared portal that only "the front desk" checks. Your phone.

In every modern phone system: enable SMS forwarding to your mobile number, OR install the app on your phone with notifications turned on.

Test it: text your business number from a friend's phone. Confirm the reply lands on your personal phone within 10 seconds.

If it doesn't: fix that first. The rest of the system is pointless if the message doesn't reach you.

Step 4: Write the RESCUE playbook

Now the phone buzzes. It's a reply to the RESPOND text. What do you say?

You have a playbook. Not a script. Not word-for-word. A framework.

The RESCUE framework has three moves:

  1. Confirm the ask. Whatever they texted back, repeat it in your own words. "Sounds like you need a leaky faucet fixed in your kitchen. Is that right?"
  2. Book the appointment. Not a call. Not a callback. An APPOINTMENT. "I can be there Tuesday at 10 AM or Wednesday at 2 PM. Which works?"
  3. Send the confirmation. Once they pick a time, send a confirmation text with the date, time, address, and your name. And optionally a Google Calendar invite.

Move 1 makes them feel heard. Move 2 removes decision fatigue. Move 3 makes it real.

Total time: about 60 seconds of texting back and forth.

Step 5: Set your response SLA

Your Service Level Agreement (SLA) is the max time a missed-call reply should sit unanswered on your phone.

Set it to 5 minutes.

Why 5 minutes? Because Harvard Business Review studied 1.25 million leads and found that companies contacting leads within 5 minutes were 100x more likely to convert than those who waited an hour. Not 10 percent more likely. 100 times more likely.

If you can't do 5 minutes, do 15. If you can't do 15, do 60. But do something better than 24 hours.

Put a note on your phone lockscreen: "Text back within 5 minutes." Set a notification sound different from your regular texts so you know it's a lead.

Hi, this is [YOUR NAME] with [BUSINESS]. We're closed for the day. Text me what you need and I'll get you first thing in the morning. If it's an emergency, text URGENT and I'll call now.

Got it, sounds like you need [WHAT THEY SAID]. Just to be sure I've got the right thing before I check my schedule.
TEMPLATE 4 · RESCUE BOOK APPOINTMENT (2 time slots)
Good news, I can help. I've got Tuesday at 10 AM or Thursday at 2 PM open. Which one works better for you?
TEMPLATE 5 · RESCUE BOOK APPOINTMENT (single slot for urgent)
Great, I can be there today at 4 PM. That work? If so, just reply YES and I'll head that way.
TEMPLATE 6 · RESCUE CONFIRMATION
Confirmed. See you [DAY] at [TIME] at [ADDRESS]. I'll text you 30 minutes before I arrive. My cell is this number if anything changes.
TEMPLATE 7 · RESCUE RE-ENGAGEMENT (2 hours later)
Hey, wanted to make sure you got my earlier text. Still happy to help with [WHAT THEY NEEDED]. What's the best time for you this week?
TEMPLATE 8 · RESCUE CLOSE-OUT (24 hours later)
No worries if you found someone else. If you're still looking, my calendar is [BOOKING LINK OR PHONE NUMBER]. Otherwise, best of luck with the [PROJECT TYPE].

That's every message you'll ever need to send for a missed-call recovery.

Week 1: Response time will be all over the place. You'll forget. You'll respond in 4 hours. That's fine, you're building the habit.

Week 2-3: You'll start responding within an hour most of the time. First appointments booked from missed calls will start landing.

Week 4+: You should hit a median under 15 minutes. That's when the system is fully installed. That's when the ROI shows up in your bank account.

What "working" looks like

Common Mistakes (Don't Do These)

Mistake 1: Writing your own RESPOND text from scratch.
You'll overthink it. You'll add "at your earliest convenience" and "we sincerely apologize." Use the templates. They test well because they sound human.

Mistake 2: Routing missed-call replies to email.
Email is where messages go to die. Route to your phone. Always.

Mistake 3: Making the RESCUE message longer than the RESPOND.
Keep replies short. Two to three lines max. If you need to explain more, book the appointment and talk it through in person or on a call.

Mistake 4: Skipping the confirmation text.
Booked appointment without a confirmation text has a 40 percent no-show rate. Booked with confirmation: about 10 percent. Send the confirmation.

Mistake 5: Trying to close the sale over text.
Text is for BOOKING the appointment. The appointment is for CLOSING. Do not try to quote, negotiate, or "close" over text. You'll lose them.
