Speed-to-Lead Playbook
Sort your last 50 enquiries by how long they waited for a person. See from your own numbers whether faster answers win more customers. Then build only what the answer says.
What’s Inside
- The Response Test: 5 wait buckets, contact and booked rates per bucket, and how to read a staircase, a flat line or a big never bucket
- The 5-Minute Fence: 5 layers, installed in an afternoon, with the escalation window set by your own test
- The Response Test spreadsheet: a log that buckets and counts for you, plus the arithmetic tab (Excel, Numbers, or import into Google Sheets)
- 10 first-reply templates: web form, missed call, social message, email and website chat, each in hours and after hours
- Call scripts: call, voicemail, call again, text; the pull-up call; the close-the-loop message; the escalation alert
- The Coverage Map: enquiries by hour of the week against who can answer
- The attempt ladder: count replies by attempt and set your own stopping rule
- An 11-section worksheet pack and a 17-column enquiry tracker
- 3 setup guides: HighLevel, a lower-cost Zapier version, and every channel into one fence
The Problem
You have been told that answering leads fast is the biggest lever in your business. Some say it doubles sales. One operator newsletter called it a huge lever, and 8 days earlier used it as the example of a test that failed: response times down to 7 minutes, bookings unchanged.
Both cannot be true everywhere. Speed decides the sale in some businesses and does nothing in others. Paying for a fix you do not need costs money every month. Missing one you do need costs more.
The question is not "does speed matter?" It is "does it matter here?" Your own enquiries can answer that in an afternoon.
The Response Test and the 5-Minute Fence
Test first. Then build only what the test says.
- The Response Test: pull 50 enquiries, cut the dead ones, bucket by wait (under 5 minutes, 5 to 60, 1 to 24 hours, over 24, never), count contacted and booked in each, read the shape.
- Layer 1, Auto-reply: every channel, inside a minute, written like a person.
- Layer 2, Human touch: a complete first response from a named person, inside the window your test says matters.
- Layer 3, Qualifier: one open question.
- Layer 4, Next step: real times, not "let me check my schedule".
- Layer 5, Escalation: if nobody answered, the backup is alerted and the miss is logged.
What's in the Book
- Part 1, The Quick Win: guess, then count your last 20 enquiries from the source. Median wait and never-replied, against your guess. Free to read.
- Part 2, Diagnosis: 3 reasons speed can win a customer, 3 reasons it sometimes changes nothing, and the research stated narrowly.
- Part 3, The Response Test: the method, 2 worked illustrations (a staircase and a flat line), and how to argue against your own result.
- Part 4, The Decision: what to build for each shape, and why you get no response-time target from us.
- Part 5, The Fence and the First Message: the 5 layers, the complete first response, and templates for 5 channels.
- Part 6, The Operations: answer order, round robin, the Coverage Map, the call pattern, availability, the pull-up call, and whether to pay someone to answer.
- Part 7, The Attempt Ladder: how many times to try an enquiry you never reached, from your own counts.
- Part 8, The Arithmetic: cost of silence, value of speed as a ceiling, and the coverage hire, all on gross profit.
- Part 9, Verify It: the monthly outside-in test, a weekly early warning, and the texting rules as of October 2026.
- Then: 8 metrics and a one-page scorecard, 11 common mistakes, 3 worked composites (1 that went wrong), a 1-week sprint and the 30 and 60-day look-back.
A Sample: Reading the Shape
A made-up business sorts 190 real enquiries by how long they waited for a person. Under 5 minutes: 18 of 40 booked. 5 to 60 minutes: 18 of 50. 1 to 24 hours: 12 of 60. Over 24 hours: 4 of 20. Never answered: 0 of 20.
That is 45%, 36%, 20%, 20%. A staircase, and the step is inside the first hour. This business should work on the first hour and on the 20 nobody answered. Not on 30 seconds. A second made-up business gets 30%, 30%, 29%, 28%: flat. Speed is hygiene there, and the money goes elsewhere. Every number is a round hypothetical. The book shows you how to run it on yours.
Questions
Will it tell me how fast to respond? No. It shows you how to find where the step sits in your own numbers, and to set a promise you can keep. There is no response-time target in it.
Does it promise more sales? No. It tells you whether faster answers win more customers in your business, and builds the system if they do. Some owners will find they do not, and save the money.
Do I need special software? No. The test runs on a spreadsheet or on paper. The setup guides cover HighLevel and a lower-cost Zapier version.
What about missed calls? This book covers every channel and the people behind them. The phone build in detail is in the Missed Call Recovery Kit.
Who This Is For
The owner of a local service business (a driving school, a remodeler, a plumber, a salon) whose enquiries arrive by form, phone, text and social message, who has been told that answering faster is the fix and wants to find out from their own leads whether it is.
